How to Write an MVP Requirements Document That Actually Works

Most PRDs are either too vague or too detailed. Here is the Goldilocks approach to MVP requirements.

There are two types of requirements documents that kill MVPs. The first is the 80-page specification that takes longer to write than the product takes to build. The second is the Slack message that says "build something like Uber but for dog walking." Both are equally useless.

The requirements document that actually works sits in the middle. It's specific enough to build from, flexible enough to evolve, and short enough that everyone on the team actually reads it. Why Most PRDs Fail

Traditional PRDs inherit from enterprise software development where the cost of change is high. Waterfall projects needed exhaustive specs because building the wrong thing meant months of wasted work. In 2026, with AI-native development and modern frameworks, the cost of change is dramatically lower. Your PRD should reflect that reality.

The three failure modes:

Too vague. "The system should be user-friendly and scalable." This tells engineers nothing. What does user-friendly mean? Scalable to what load? Vague requirements create scope arguments, not products.

Too detailed. "The login button shall be 44px tall, #3B82F6 blue, with 8px border radius, positioned 24px from the right edge." This level of detail belongs in a design system, not a requirements doc. Over-specification kills the team's ability to make intelligent tradeoffs.

Too static. A PRD written once and never updated is fiction by sprint two. Requirements must be living documents that evolve with user feedback and technical discovery.

The 8-Section MVP PRD Template

Section 1: Problem Statement (1 Paragraph)

State the problem in the user's language. Not your language. Not investor language. The user's language.

Bad: "There is insufficient tooling for general aviation flight planning in the Brazilian market, creating an addressable opportunity for a SaaS platform."

Good: "Brazilian private pilots spend 2–3 hours per flight on manual planning calculations that are error-prone, paper-based, and not validated against current regulations. A single calculation mistake can result in a fuel emergency or regulatory violation."

The second version tells you who the user is, what they suffer, and why it matters. The first tells you someone has an MBA.

One paragraph. If you can't articulate the problem in one paragraph, you don't understand it yet.

Section 2: Target Users (3–5 Personas)

Define who you're building for with behavioral descriptions, not demographics. Age and income don't predict software needs. Behavior does.

Each persona needs:

  • Role label (e.g., "Weekend Pilot," "Flight School Instructor")
  • Primary job to be done (e.g., "Plan a VFR flight in under 15 minutes")
  • Current workaround (e.g., "Manual E6B calculations + printed NOTAMs")
  • Pain intensity (1–5 scale: how badly do they need this solved?)

If no persona scores above a 3 on pain intensity, reconsider whether this MVP is worth building. Mild inconvenience doesn't drive adoption.

Section 3: Success Metrics (3–5 KPIs)

Define what success looks like before you build anything. This prevents the goalpost-moving that kills post-launch morale.

Good MVP metrics are:

  • Activation rate: % of sign-ups who complete the core action within 7 days
  • Retention: % of activated users who return in week 2
  • NPS or CSAT: Qualitative satisfaction score
  • Time to value: How quickly does a new user get their first meaningful result?
  • Revenue (if applicable): MRR, conversion from free to paid

Avoid vanity metrics. Page views, total sign-ups, and social media followers don't tell you if the product works.

Section 4: Scope Definition (In/Out Table)

This is the most important section. A two-column table: what's in the MVP and what's out.

Be ruthless. Every item in the "In" column costs time and money. Every item in the "Out" column can be added later. When in doubt, move it to "Out." You can always iterate based on user testing feedback.

Section 5: User Stories (Prioritized)

Write user stories in the standard format: As a [persona], I want to [action] so that [outcome].

Prioritize using MoSCoW (a method well-documented in Atlassian's agile guides):

  • Must have: The product is useless without these
  • Should have: Important but the product functions without them
  • Could have: Nice-to-have if time permits
  • Won't have: Explicitly excluded from this release

Limit Must Haves to 60% of your total estimated effort. If everything is a Must Have, nothing is.

Section 6: Technical Constraints

List the non-negotiable technical decisions and constraints. This section prevents religious debates during development.

Examples:

  • "Next.js App Router for the frontend—non-negotiable for SEO requirements"
  • "PostgreSQL as the primary database—team expertise, ecosystem maturity"
  • "Deploy to AWS us-east-1—client data residency requirement"
  • "Must support 100 concurrent users at launch"
  • "API response times under 200ms for core operations"

This is also where you document tech stack decisions and the rationale behind them.

Section 7: Domain Model (Event Storming Output)

This is where our CTO's approach diverges from traditional PRDs. Instead of writing detailed functional specifications, we run Event Storming sessions—a technique our CTO refined over years at Software Architect Academy and applied at scale building enterprise systems for Banco Itaú and Ambev through Avenue Code.

Event Storming replaces pages of written requirements with a visual model of the business domain. The output is a timeline of domain events (things that happen in the system) organized into bounded contexts (logical groupings).

For an e-commerce MVP, the Event Storming output might look like:

Order Context:

  • ProductAddedToCart → CartUpdated → CheckoutStarted → PaymentProcessed → OrderConfirmed → OrderFulfilled

Inventory Context:

  • StockReceived → StockAllocated → StockDepleted → ReorderTriggered

Customer Context:

  • AccountCreated → ProfileUpdated → PreferencesSet

This approach works better than traditional requirements for three reasons:

  1. Business people understand it. Events are things that happen in the real world. Non-technical stakeholders can validate the model immediately.
  2. It reveals complexity early. When you map events, you discover edge cases that written requirements miss. What happens when payment fails mid-checkout? The event model forces you to answer that.
  3. It translates directly to code. Domain events become application events. Bounded contexts become services or modules. The gap between requirements and implementation shrinks to nearly zero.

For DDD-oriented startups, Event Storming is the bridge between business intent and technical architecture. It's the single most effective requirements technique we've found for MVPs.

Section 8: Acceptance Criteria

For each Must Have user story, define concrete acceptance criteria. These are the tests that determine whether the feature is "done."

User Story: As a pilot, I want to calculate fuel requirements so that I comply with DECEA regulations.

Acceptance Criteria:

  • ✅ Calculation includes minimum fuel, reserve fuel, and alternate fuel
  • ✅ Output matches DECEA formula within 0.1% tolerance
  • ✅ Calculation completes in under 2 seconds
  • ✅ Input validation prevents negative values and unrealistic ranges
  • ✅ Result is printable as a PDF document

Acceptance criteria remove ambiguity. They give engineers a clear target and give product managers a clear way to verify delivery.

What to Skip

Deliberately omit from your MVP PRD:

  • Wireframes. Use a design tool for that. PRDs are about what, not how it looks.
  • Technical architecture diagrams. That's an engineering artifact, not a requirements artifact.
  • Competitive analysis. Important for strategy, but it doesn't belong in the build document.
  • Business case / ROI projections. That's your pitch deck, not your PRD.
  • Timeline estimates. Estimates belong in the project plan. The PRD defines scope; the plan defines schedule.

Keeping the PRD focused on these 8 sections means it stays under 10 pages. A 10-page document gets read. An 80-page document gets filed.

The Living Document Principle

Your PRD changes after sprint one. That's not failure—it's learning. Establish a change log at the top of the document:

Every change is documented with a reason. This creates an audit trail of decisions that's invaluable when stakeholders ask "why didn't we build X?"

From PRD to Production

A good PRD is the foundation, but it's only the starting point. The document feeds into your development process, informs cost estimation, and shapes the launch checklist that gets your product to market.
